Why do good roofing estimators lose retail jobs?
Most retail roofs are lost in the driveway, not on the roof. The estimator runs a thorough inspection, goes back to the truck and comes out with a number. The homeowner has nothing to compare except price per square, so the lowest of three bids starts to look reasonable. Close rates on paid and inbound roofing leads commonly land between 20 and 30 percent, while referral appointments close at 35 to 50 percent. The gap is mostly trust, and trust gets built in the order of the conversation.
Inside most roofing companies it looks the same. The owner closes the big retail jobs and the reps close the easy ones. Storm season hides the problem, because insurance work pays for the leads nobody converted. Then the storms slow down, retail becomes the whole business, and reps who learned to sell with a claim number in hand discover they never learned to sell a roof. Every estimate that dies in a follow-up folder is a lead you paid for twice. That is a process problem, and a process can be taught.

01Book the right appointment

02Earn attention before the ladder goes up
Five minutes with the homeowner first: the stain in the back bedroom, the storm last spring, the insurance letter about roof age, and how long they plan to stay in the house.
03Diagnose with Solution Based Questions
Find what the homeowner actually cares about, whether that is the leak, the insurance renewal or selling in three years, before you say a word about shingles.
04Inspect with photos, then show them

What changed for roofing sales in 2026?
Material prices went up again
Two things changed the roofing conversation this year. First, the major shingle manufacturers announced another round of price increases in spring 2026, most in the 4 to 8 percent range. Homeowners who got a quote last year and waited are seeing a higher number now, and an estimator who apologizes for it loses the job. We train estimators to explain what moved and why, and to present the price with the same confidence they bring to the inspection.
More homeowners will carry depreciated roof coverage
Second, in March 2026 Fannie Mae and Freddie Mac began accepting actual cash value roof coverage on the mortgages they back. More homeowners will carry policies that pay what an aging roof is worth rather than what it costs to replace, so more of the bill lands on the homeowner. Estimators who lean on "insurance will cover it" will lose credibility. The ones who can sell a retail roof on its own merits will win.
How is estimator training different from door-to-door roofing sales training?
Canvassers open doors, estimators close roofs
Knocking doors after a storm is a volume game: find damage, book the inspection, move on. Plenty of programs teach it well. An estimator at the kitchen table is doing something different. The homeowner is deciding on a five-figure purchase they hope to make once, and the whole appointment is the sale: inspection, diagnosis, options, financing and a decision. We train that appointment, and we train the handoff from canvasser or office so the homeowner feels one company from the first knock to the signed contract.

We bring your office staff into the front half too. The booking call decides whether both decision makers are home, whether the homeowner expects a free price or a real inspection, and whether your estimator arrives with any context.
