Roofing Sales Training That Wins Retail Roofs Without Cutting Your Price

Your estimators can walk a roof, spot hail bruising and measure a job before the satellite report loads. What nobody taught them is the conversation at the kitchen table after they climb down. That is where a $12,000 roof either gets signed or turns into a price-per-square comparison. This training fixes that part: one sequence, run the same way at every house.

Thirty minutes, no pitch deck. If training isn’t your problem, we’ll tell you.

Roofing sales training teaches the people who run your inspections and estimates one repeatable conversation: inspect with the homeowner, diagnose before you quote, present good, better and best honestly, and handle “I’m getting three bids” without cutting the price. Legacy Sales Engineering trains roofing estimators and project consultants on real appointments, for roofing contractors in Florida and nationwide.

Why do good roofing estimators lose retail jobs?

Speaker addressing an audience with a microphone

Most retail roofs are lost in the driveway, not on the roof. The estimator runs a thorough inspection, goes back to the truck and comes out with a number. The homeowner has nothing to compare except price per square, so the lowest of three bids starts to look reasonable. Close rates on paid and inbound roofing leads commonly land between 20 and 30 percent, while referral appointments close at 35 to 50 percent. The gap is mostly trust, and trust gets built in the order of the conversation.

Inside most roofing companies it looks the same. The owner closes the big retail jobs and the reps close the easy ones. Storm season hides the problem, because insurance work pays for the leads nobody converted. Then the storms slow down, retail becomes the whole business, and reps who learned to sell with a claim number in hand discover they never learned to sell a roof. Every estimate that dies in a follow-up folder is a lead you paid for twice. That is a process problem, and a process can be taught.

What does roofing sales training teach?

Our seven-step framework is the same sequence we teach every trade, from HVAC comfort advisors to roofing estimators, rewritten for a roofing appointment. The order matters more than any single line, because each step earns the right to the next.

We also teach estimators to read which kind of buyer is standing in the driveway and change pace to match. The engineer who wants the underlayment spec and the homeowner who just wants the leak to stop need the same roof presented two different ways. See the four buyer types.

01Book the right appointment

Both decision makers home, enough daylight to walk the roof, and a text from the estimator with their photo before arrival. Most "I have to talk to my husband" roofs are lost at booking, not at the table. More on one-legger appointments.

02Earn attention before the ladder goes up

Five minutes with the homeowner first: the stain in the back bedroom, the storm last spring, the insurance letter about roof age, and how long they plan to stay in the house.

03Diagnose with Solution Based Questions

Find what the homeowner actually cares about, whether that is the leak, the insurance renewal or selling in three years, before you say a word about shingles.

04Inspect with photos, then show them

Walk them through the lifted tabs, soft decking, cracked pipe boots and granule loss on the tablet. Homeowners who see their own roof trust the recommendation.

05Present good, better and best as honest options

Tie each tier to what they told you, explain what the warranty actually covers, and show the monthly payment next to the total. See high-ticket home service sales.

06Ask for the decision, then stop talking

The silence after the number is where estimators start knocking dollars off the square.

07Follow up on every open estimate with a system

A recap text with the inspection photos, a scheduled call, and a cadence in the CRM so no roof depends on somebody's memory. That is our lead engagement work.

Updated September 2026

What changed for roofing sales in 2026?

Material prices went up again

Two things changed the roofing conversation this year. First, the major shingle manufacturers announced another round of price increases in spring 2026, most in the 4 to 8 percent range. Homeowners who got a quote last year and waited are seeing a higher number now, and an estimator who apologizes for it loses the job. We train estimators to explain what moved and why, and to present the price with the same confidence they bring to the inspection.

More homeowners will carry depreciated roof coverage

Second, in March 2026 Fannie Mae and Freddie Mac began accepting actual cash value roof coverage on the mortgages they back. More homeowners will carry policies that pay what an aging roof is worth rather than what it costs to replace, so more of the bill lands on the homeowner. Estimators who lean on "insurance will cover it" will lose credibility. The ones who can sell a retail roof on its own merits will win.

How is estimator training different from door-to-door roofing sales training?

Canvassers open doors, estimators close roofs

Knocking doors after a storm is a volume game: find damage, book the inspection, move on. Plenty of programs teach it well. An estimator at the kitchen table is doing something different. The homeowner is deciding on a five-figure purchase they hope to make once, and the whole appointment is the sale: inspection, diagnosis, options, financing and a decision. We train that appointment, and we train the handoff from canvasser or office so the homeowner feels one company from the first knock to the signed contract.

The office sets up the whole appointment

We bring your office staff into the front half too. The booking call decides whether both decision makers are home, whether the homeowner expects a free price or a real inspection, and whether your estimator arrives with any context. If you are still the only one running retail appointments, one-on-one coaching may be the better place to start.

How is this different from a roofing sales course?

Plenty of good programs exist, and some companies are well served by a course or a video library. Here is the honest difference, so you can pick the right fit.

How does a roofing sales training engagement work?

Step one

We ride along and get your baseline

It starts with a free thirty-minute evaluation call, then ride-alongs and recorded appointments. We track inspections run, close rate by lead source, average job size, financing rate and how long open estimates sit. You see the numbers before anything changes.

Step two

We install the sequence in roofing language

The seven steps stay the same. The wording is yours: your shingle and metal lines, your workmanship warranty, your financing partner and the objections your estimators actually hear. We role play them until they come out in your estimators' own words.

Step three

We coach on live appointments until it holds

We ride along, review recordings and fix the one habit that costs the most, then the next one. When the sequence survives a rainy week and a homeowner holding two cheaper bids, it belongs to your team.

What does it cost to leave your roofing sales process alone?

Nothing dramatic happens, and that is the problem. Take an example company running 40 retail estimates a month at a $12,000 average job. Moving the close rate from 25 to 35 percent is four more roofs and about $48,000 in monthly revenue from leads you already paid for. Leave it alone and that money keeps leaving one “we went with someone else” at a time, while the marketing budget takes the blame.

What it looks like done right

01

Every estimator runs the same appointment.

02

Homeowners see their own roof before they see a price.

03

More roofs get signed at the kitchen table, and the rest are followed up on schedule instead of forgotten.

04

Retail work carries the company between storms, because selling no longer depends on a claim.

Who will be training your roofing estimators?

Shawn Derrick founded Legacy Sales Engineering after 25 years in sales, much of it in customers’ homes. He has trained and overseen sales teams that generated more than $500 million in revenue across solar, roofing, windows, home security and remodeling. The framework your estimators learn came out of appointments he ran himself: Solution Based Questions, the NEPQ approach, and Zig Ziglar’s rule that you get what you want by helping enough other people get what they want. Stop selling. Start solving.

Is roofing sales training the right fit for your company?

Good fit

It is probably a good fit if

  • Two or more people run your estimates
  • Your retail close rate sits under 30 percent, or swings widely from rep to rep
  • Open estimates sit for more than a week before anyone follows up
  • Your reps cut the price per square to get the signature
Not yet

It is not the right first move if

  • The phone isn’t ringing. Fix lead flow first with our roofing marketing, and we will say so on the call.
  • You are the only one selling. Start with one-on-one coaching, then train the team you hire.

Roofing sales training questions owners ask before they book

What is roofing sales training?

It teaches the people who run roof inspections and estimates a repeatable conversation: inspect with the homeowner, diagnose first, present good, better and best, handle objections without cutting the price, and follow up on open estimates. Our version is delivered in your office and on live appointments, not through a video course.

What is a good close rate for roofing sales?

It depends on the lead source. Benchmarks put paid and inbound roofing leads around 20 to 30 percent and referral retail appointments around 35 to 50 percent. Compare reps on the same lead source before judging anyone.

How should an estimator handle "I'm getting three bids"?

Welcome it, then give the homeowner a way to compare that isn't only price per square: tear-off versus overlay, decking, ventilation, underlayment, flashing and what the warranty actually covers. The estimator who helps a homeowner compare bids fairly usually becomes the bid they trust.

Do you train door-to-door storm teams?

Our focus is the appointment after the door opens: the inspection, the kitchen table conversation and the follow-up. We work with storm and insurance companies on that part, and we will tell you on the first call if a canvassing program is the better fit.

Do you train roofing teams outside Florida?

Yes. In-person training is concentrated in North Central Florida, and we travel for larger teams. Ride-along reviews, role play and follow-up coaching run remotely for roofing contractors anywhere in the US.

How much does roofing sales training cost?

We price by engagement, not per seat, and we tell you the number on the first call. The evaluation call is free, and if training isn't the right first move, you will hear that on the call.

How long before close rates improve?

Most companies see movement within the first few weeks, because the biggest gains come from questions estimators simply weren't asking. Making the full sequence automatic on every appointment takes a couple of months of real appointments and coaching.
