Flooring Sales Training That Closes at the Measure, Not After the Big-Box Quote

Your salespeople know the difference between a click-lock vinyl plank and an engineered hardwood, and they can measure a room faster than the homeowner can move the couch. What nobody taught them is the conversation in the living room after the tape measure goes away. That is where a whole-house job either gets signed or turns into a price-per-square-foot comparison with the home center. This training fixes that part.

Thirty minutes, no pitch deck. If training isn’t your problem, we’ll tell you.

Flooring sales training teaches the people who run your in-home measures one repeatable conversation: learn how the family lives, show samples in the homeowner’s own light, present good, better and best with the full installed price, and handle “we’re getting other quotes” without cutting the price. Legacy Sales Engineering trains flooring salespeople on real appointments, for flooring companies in Florida and nationwide.

Why do good flooring salespeople lose jobs to the big-box stores?

Speaker addressing an audience with a microphone

Most flooring jobs are not lost on product knowledge. They are lost in the order of the conversation. The salesperson walks in, measures, pulls out a sample case and gives a number before learning anything about the family. The homeowner has nothing to compare except price per square foot, and the home center flyer on the counter starts to look reasonable. The big-box stores are large flooring sellers for a reason: Home Depot reported about $8.6 billion in flooring revenue in 2024 and Lowe’s about $4.1 billion. You will not beat them on the flyer. You beat them in the living room.

Inside most flooring companies it looks the same. The owner closes the big whole-house jobs, the salespeople close the easy single rooms, and everyone else gets a quote and a “we’ll think about it.” Quotes sit in a folder while the homeowner waits on a spouse or a budget. Every quote that dies without a follow-up is a lead you paid for twice. That is a process problem, and a process can be taught.

What does flooring sales training teach?

Our seven-step framework is the same sequence we teach every trade, rewritten for an in-home flooring measure. The order matters more than any single line, because each step earns the right to the next.

We also teach salespeople to read which kind of buyer is sitting on the couch and change pace to match. The homeowner who wants the wear layer thickness and the one who just wants the dog to stop sliding need the same floor presented two different ways. See the four buyer types. Marketing your measures too? See flooring marketing.

01Book the right measure appointment

Both decision makers home, every room on the list, and a text from the salesperson with their photo before arrival. Most "I need to show my wife" jobs are lost at booking, not in the living room. More on one-legger appointments.

02Earn attention before the tape measure comes out

Five minutes walking the rooms with the homeowner first: what they dislike about the current floor, who lives there, the dog, the kids, and how long they plan to stay in the house.

03Diagnose with Solution Based Questions

Find what the homeowner actually cares about, whether that is scratches, moisture in the bathroom, noise upstairs or selling in two years, before you say a word about product lines.

04Show samples in their light, next to their things

Lay the samples on their floor, next to their cabinets and under their windows. Homeowners who see the floor in their own room trust the choice, and the home center showroom cannot do that for them.

05Present good, better and best with the full installed price

Tie each option to what they told you, include removal, subfloor prep, furniture moving, trim and transitions, and show the monthly payment next to the total. See high-ticket home service sales.

06Ask for the decision, then stop talking

The silence after the number is where salespeople start matching a big-box price that never included installation.

07Follow up on every open quote with a system

A recap text with photos of the samples in their room, a scheduled call, and a cadence in the CRM so no job depends on somebody's memory. That is our lead engagement work.

Why does the in-home measure decide the flooring sale?

The home is the one showroom you own

A showroom sells under perfect lighting on a perfect subfloor. The homeowner lives somewhere else. When your salesperson lays three samples down in the actual room, in the actual afternoon light, next to the actual kitchen cabinets, the decision gets easier and more personal. That moment is your biggest advantage over a store aisle, and most salespeople rush right past it on the way to the price.

The measure is also where trust is built or lost

The homeowner is watching how your salesperson treats the house: shoes, furniture, the uneven spot by the back door, honest talk about the subfloor. A salesperson who explains what they found and why it matters earns the right to recommend. One who measures in silence and emails a number later has turned an expert visit into a quote request.

How is in-home flooring sales different from showroom selling?

The whole appointment is the sale

In a showroom the customer comes to you and browses. In the home, your salesperson has one visit to learn how the family lives, show the options, explain the full installed price and ask for the decision. We train that visit end to end, and we train the handoff from the office so the homeowner feels one company from the first call to the finished floor.

The office sets up the whole appointment

We bring your office staff into the front half too. The booking call decides whether both decision makers are home, whether every room is on the list and whether the homeowner expects a free price or a real consultation. If you are still the only one running measures, one-on-one coaching may be the better place to start.

How is this different from a flooring sales course?

Plenty of good programs exist, and some companies are well served by a course or a video library. Here is the honest difference, so you can pick the right fit.

How does a flooring sales training engagement work?

Step one

We ride along and get your baseline

It starts with a free thirty-minute evaluation call, then ride-alongs and recorded appointments. We track measures run, close rate by lead source, average job size, financing rate and how long open quotes sit. You see the numbers before anything changes.

Step two

We install the sequence in flooring language

The seven steps stay the same. The wording is yours: your product lines, your install warranty, your financing partner and the objections your salespeople actually hear. We role play them until they come out in your salespeople's own words.

Step three

We coach on live appointments until it holds

We ride along, review recordings and fix the one habit that costs the most, then the next one. When the sequence survives a slow month and a homeowner holding a cheaper home center quote, it belongs to your team.

What does it cost to leave your flooring sales process alone?

Nothing dramatic happens, and that is the problem. Here is an illustrative example, not a client result: a company running 40 measure appointments a month at a $4,500 average job. Moving the close rate from 30 to 40 percent is four more jobs and about $18,000 in monthly revenue from leads you already paid for. Leave it alone and that money keeps leaving one “we went with someone else” at a time, while the marketing budget takes the blame.

What it looks like done right

01

Every salesperson runs the same measure appointment.

02

Homeowners see the floor in their own room before they see a price.

03

More jobs get signed at the measure, and the rest are followed up on schedule instead of forgotten.

04

The home center quote stops setting your price.

Who will be training your flooring salespeople?

Shawn Derrick founded Legacy Sales Engineering after 25 years in sales, much of it in customers’ homes. He has trained and overseen sales teams that generated more than $500 million in revenue across solar, roofing, windows, home security and remodeling. The framework your salespeople learn came out of appointments he ran himself: Solution Based Questions, the NEPQ approach, and Zig Ziglar’s rule that you get what you want by helping enough other people get what they want. Stop selling. Start solving.

Is flooring sales training the right fit for your company?

Good fit

It is probably a good fit if

  • Two or more people run your in-home measures
  • Close rates swing widely from salesperson to salesperson
  • Open quotes sit for more than a week before anyone follows up
  • Your team matches big-box prices to get the signature
Not yet

It is not the right first move if

  • The phone isn’t ringing. Fix lead flow first with our flooring marketing, and we will say so on the call.
  • You are the only one selling. Start with one-on-one coaching, then train the team you hire.

Flooring sales training questions owners ask before they book

What is flooring sales training?

It teaches the people who run in-home measures a repeatable conversation: learn how the family lives, show samples in the room, present good, better and best with the full installed price, handle objections without cutting the price, and follow up on open quotes. Our version is delivered in your office and on live appointments, not through a video course.

How should a salesperson handle a cheaper big-box quote?

Welcome it, then help the homeowner compare the whole job: removal of the old floor, subfloor prep, furniture moving, trim, transitions, who installs it and who answers the phone if something goes wrong. The salesperson who helps a homeowner compare quotes fairly usually becomes the quote they trust.

Should salespeople bring samples to the measure?

Yes, and they should use them on purpose. Bring a short list of options matched to what the booking call uncovered, lay them in the rooms being done and let the homeowner choose in their own light. Too many samples slows the decision. The right three speed it up.

Should we give a price at the first visit?

In most cases, yes. A homeowner who waits for an emailed quote has time to collect three more. Train salespeople to measure, present options and give the full installed price in the home, then ask for the decision. When a price truly needs follow-up, set the callback time before leaving.

Do you train flooring teams outside Florida?

Yes. In-person training is concentrated in North Central Florida, and we travel for larger teams. Ride-along reviews, role play and follow-up coaching run remotely for flooring companies anywhere in the US, so your salespeople keep getting feedback between visits and every new hire learns the same sequence.

How much does flooring sales training cost?

We price by engagement, not per seat, and we tell you the number on the first call. The evaluation call is free, and if training isn't the right first move, you will hear that on the call, along with what we would fix first.

How long before close rates improve?

Most companies see movement within the first few weeks, because the biggest gains come from questions salespeople simply weren't asking. Making the full sequence automatic on every appointment takes a couple of months of real appointments and coaching, and we stay until it holds.
